Do AI chatbots actually pay off? The ROI math for a small business

Every business asking about AI chatbots is really asking one question: does the math work? Here is the honest version, with a worked example you can redo with your own numbers in five minutes.
The cost side: what a chatbot actually costs
Quotes for custom chatbot builds in the region run from $2,000 to $20,000, with published estimates around Lebanon citing $5,000 and up for custom work. That math rarely works for a small business, which is exactly why we productized it: at Lumis a support chatbot is $350 setup plus $40 per month, and a lead-capturing bot is $400 plus $40 per month. Year one on the lead bot: $880. That is the number to beat.
The revenue side: what missed enquiries cost you
The chatbot case is not about replacing staff; for a small business it is about the enquiries that currently evaporate. Count three leaks. One: messages that arrive outside working hours and get answered the next day, when the customer has already bought elsewhere. Two: questions that never get asked because the answer was not on the site and messaging felt like effort. Three: enquiries that arrive while you are busy and get a reply hours later. If your Instagram DMs and WhatsApp are any indication, you already know these leaks exist.
The worked example
| Input | Conservative case |
|---|---|
| Website + WhatsApp enquiries per month | 40 |
| Currently missed or answered too late | 25% (10 enquiries) |
| Recovered by instant answers + capture | half of those (5) |
| Enquiries that become customers | 1 in 5 (1 new customer/month) |
| Average first purchase or booking | $80 |
| Recovered revenue per year | $960 |
| Chatbot cost, year one | $880 |
Even in this deliberately conservative case, one extra customer a month covers the bot. For a clinic where a first visit is $50+, a store where an average order is $60+, or any service where a client is worth hundreds over a year, the break-even drops to a handful of recovered conversations per year. And the recovery mechanism is not magic: it is simply answering in seconds, at any hour, in the customer's language.
When a chatbot does NOT pay off
- You get a handful of enquiries a month and answer them personally within minutes. Keep doing that.
- Your sales conversations are genuinely complex and every answer is bespoke. Automate only the FAQ layer, or nothing.
- Your website has no traffic yet. Fix being found first; a bot cannot talk to visitors who never arrive.
- You will not maintain it. A bot with outdated prices does damage. Managed plans exist precisely for this.
How to run the math for your business
Count last month's enquiries across website, WhatsApp and Instagram. Estimate honestly how many got a slow answer or none. Assume you recover half of those with instant replies, apply your normal close rate and your average sale, and compare against $880 a year. If the number clears, the next step is a week: we train the bot on your content and you test it before it goes live. The full pricing is on our AI chatbots page, and the store we built for Hushed shows the kind of business this fits. Or just interrogate Lumi in the corner, it is the same product.
